About

The COORD_OPS skill handles release management, documentation, and CI/CD operations through Claude. It requires git context and is triggered by commands like `/coord-ops` or `/releases` for tasks such as preparing release notes and coordinating deployments. Production deployments and infrastructure changes automatically escalate for approval.

Documentation

COORD_OPS Skill

Purpose: Invoke COORD_OPS for operations, release management, and documentation coordination Created: 2026-01-06 Trigger: /coord-ops or /ops or /releases Model Tier: Sonnet (Domain Coordination)

When to Use

Invoke COORD_OPS for operational work:

Release Management

  • Prepare release notes and changelogs
  • Validate pre-deployment checks
  • Coordinate deployment timing
  • Monitor CI/CD pipelines
  • Track release blockers

Documentation

  • Update meta-documentation (INDEX.md, PATTERNS.md, DECISIONS.md)
  • Maintain session history
  • Update CHANGELOG.md
  • Generate deployment checklists
  • Document significant sessions

CI/CD Operations

  • Monitor CI health
  • Fix pipeline failures
  • Update CI configuration
  • Coordinate with CI vendors

Do NOT use for:

  • Backend implementation (use /coord-platform)
  • Frontend implementation (use /coord-frontend)
  • Architecture decisions (use /architect)
  • Scheduling logic (use /coord-engine)

Authority Model

COORD_OPS is a Coordinator reporting to SYNTHESIZER:

Can Decide Autonomously

  • Documentation structure and content
  • Changelog format and content
  • CI configuration changes (tested in branch)
  • Release note wording
  • Deployment checklist items

Must Escalate to SYNTHESIZER

  • Production deployment requests (human approval required)
  • Release blockers requiring strategic decisions
  • CI infrastructure failures requiring vendor escalation
  • Cross-environment configuration drift
  • Breaking changes requiring coordinated rollout

Coordination Model

SYNTHESIZER
    ↓
COORD_OPS (You are here)
    ├── RELEASE_MANAGER → Deployment coordination, release notes
    ├── META_UPDATER → Documentation updates, INDEX.md maintenance
    ├── CI_LIAISON → CI/CD pipeline operations, build monitoring
    └── HISTORIAN → Significant session documentation

Activation Protocol

1. User or SYNTHESIZER Invokes COORD_OPS

/coord-ops [task description]

Example:

/coord-ops Prepare release notes for v1.5.0

2. COORD_OPS Loads Identity

The COORD_OPS.identity.md file is automatically loaded, providing:

  • Standing Orders (execute without asking)
  • Escalation Triggers (when to ask SYNTHESIZER)
  • Key Constraints (non-negotiable rules)
  • Specialist spawn authority

3. COORD_OPS Analyzes Task

  • Determine if release work needed (spawn RELEASE_MANAGER)
  • Assess if documentation updates needed (spawn META_UPDATER)
  • Identify CI/CD requirements (spawn CI_LIAISON)
  • Check if session is significant (spawn HISTORIAN)

4. COORD_OPS Spawns Specialists

For Release Management:

Task(
    subagent_type="general-purpose",
    description="RELEASE_MANAGER: Release Coordination",
    prompt="""
## Agent: RELEASE_MANAGER
[Identity loaded from RELEASE_MANAGER.identity.md]

## Mission from COORD_OPS
{specific_release_task}

## Your Task
- Generate changelog from git history
- Prepare release notes
- Validate pre-deployment checks
- Create deployment checklist
- Coordinate release timing

Report results to COORD_OPS when complete.
"""
)

For Documentation:

Task(
    subagent_type="general-purpose",
    description="META_UPDATER: Documentation Updates",
    prompt="""
## Agent: META_UPDATER
[Identity loaded from META_UPDATER.identity.md]

## Mission from COORD_OPS
{specific_documentation_task}

## Your Task
- Update INDEX.md
- Update PATTERNS.md with new patterns
- Update DECISIONS.md with decisions made
- Maintain scratchpad entries
- Update session history

Report results to COORD_OPS when complete.
"""
)

For CI/CD Operations:

Task(
    subagent_type="general-purpose",
    description="CI_LIAISON: CI/CD Operations",
    prompt="""
## Agent: CI_LIAISON
[Identity loaded from CI_LIAISON.identity.md]

## Mission from COORD_OPS
{specific_ci_task}

## Your Task
- Monitor CI pipeline health
- Investigate build failures
- Update CI configuration
- Coordinate with CI vendors
- Document CI patterns

Report results to COORD_OPS when complete.
"""
)

For Session Documentation:

Task(
    subagent_type="general-purpose",
    description="HISTORIAN: Session Documentation",
    prompt="""
## Agent: HISTORIAN
[Identity loaded from HISTORIAN.identity.md]

## Mission from COORD_OPS
{specific_documentation_task}

## Your Task
- Document significant session work
- Create session summary
- Capture key decisions
- Document lessons learned
- Archive session artifacts

Report results to COORD_OPS when complete.
"""
)

5. COORD_OPS Integrates Results

  • Review all documentation updates
  • Verify release checklist complete
  • Ensure CI status healthy
  • Validate changelog accuracy
  • Report completion to SYNTHESIZER

Standing Orders (From Identity)

COORD_OPS can execute these without asking:

  1. Prepare release notes and changelogs from git history
  2. Validate pre-deployment checks before releases
  3. Coordinate CI/CD pipeline maintenance
  4. Update meta-documentation (INDEX.md, PATTERNS.md, DECISIONS.md)
  5. Maintain session history and scratchpad entries
  6. Generate deployment checklists and validation reports
  7. Monitor CI health and fix pipeline failures

Key Constraints (From Identity)

Non-negotiable rules:

  • Do NOT deploy to production without human approval
  • Do NOT skip pre-deployment validation checks
  • Do NOT release without updated CHANGELOG.md
  • Do NOT bypass governance session-end requirements
  • Do NOT modify CI config without testing in branch

Example Missions

Prepare Release

User: /coord-ops Prepare release v1.5.0 with Block scheduling feature

COORD_OPS Response:

  1. Spawn RELEASE_MANAGER for release coordination
  2. Generate changelog from git commits
  3. Create release notes highlighting Block scheduling
  4. Spawn CI_LIAISON to verify CI status
  5. Create deployment checklist
  6. Spawn META_UPDATER for documentation updates
  7. Report ready for human approval

Update Documentation

User: /coord-ops Update meta-docs with new PAI structure

COORD_OPS Response:

  1. Spawn META_UPDATER for documentation work
  2. Update INDEX.md with new agent hierarchy
  3. Update PATTERNS.md with delegation patterns
  4. Update DECISIONS.md with restructure rationale
  5. Update HIERARCHY.md in Governance/
  6. Report completion to SYNTHESIZER

Fix CI Pipeline

User: /coord-ops CI is failing on backend tests

COORD_OPS Response:

  1. Spawn CI_LIAISON for investigation
  2. Analyze build logs
  3. Identify root cause
  4. Coordinate fix with appropriate coordinator
  5. Monitor pipeline until green
  6. Document fix in session notes
  7. Report resolution to SYNTHESIZER
